The focus that drives my work: how do leaders organise and coordinate as AI and ecosystems make outcomes, not functions, the new organising logic?

Thirty countries, and hundreds of leadership teams later, the same real problems keep surfacing in every room.

COMPETITION IS NOW AN ECOSYSTEM GAME

Competition is becoming an ecosystem game. AI is breaking the old logic of organising around functional silos. Outcomes are the new organising logic. Value is created and delivered by orchestrating internal and external ecosystems.

Competitive advantage now comes from the ability to coordinate and synchronise ecosystems of value around customer outcomes.

Research + Practice

Research sharpens the question. Practice makes the answer workable. I bring both.
First and foremost, I am a practitioner and technologist. For more than 25 years, I have worked with organizations turning new technologies, ideas, and opportunities into real value. I know where promising ideas stall, where value gets lost, and what it takes to move from possibility to results.

Dynamic worlds need new thinking.

Old structures fail in complex new worlds.

Ashby’s Law states that an organisation must match the complexity of the world around it. Firms must become internal systems, organised as ecosystems, to adapt and survive. Internal ecosystems are replacing rigid functional structures.

AI reshapes how you organise.

As AI agents become ubiquitous and coordinate work across functions, traditional structures create friction and fail. AI makes ecosystem organising the new logic, connecting people, agents and capabilities around outcomes.

Value becomes an ecosystem outcome.

Value comes from coordinating capabilities, data and resources across multiple firms. Competitive advantage no longer sits within one firm. It comes from the ecosystem the firm can orchestrate.

The outcome-driven organization.

Competitive power will shift to firms that orchestrate value across internal and external ecosystems. Internally, multidisciplinary units organise around the outcomes the firm exists to create. Externally, they connect with partners around shared value outcomes.

I work on these with corporates, new ventures, leadership teams, MBA programmes, and nonprofits. The scale changes. The challenges rarely do.

Better decisions, better outcomes.

My job is not to hand you a deck. It is to help your team understand the real problem, make better decisions, and leave clear on what to do next.

Get aligned on the problem first.

Teams often see the same problem differently. A shared frame creates alignment, sharper choices, and faster decisions.

Build capability that stays with your team.

The frameworks and methods become yours to use again, giving your team greater confidence and less dependence on external support.

Make decisions that survive contact with reality.

The work stays grounded in what your organisation can actually deliver, so good intentions become action rather than another abandoned initiative.

Avoid wasting time on the wrong fit.

If the problem, approach or fit is wrong, I will say so. That protects your time, investment and credibility.

The other side.

I am based in Oxfordshire and work with teams wherever they are, remotely and in person. Away from the work, my time goes on fitness training indoors and out, exploring new places, and a few simple pleasures like cooking for friends and family, who somehow still manage to say polite things about my experiments.

What holds it all together is a love of meeting people from different cultures and backgrounds. The world is for the curious of heart.
