Ecosystem Value Proposition

An ecosystem value proposition is a joint offer to customers that several independent partners can deliver only together. It works only if every required partner lines up its contribution. It must also give each partner a reason to take part.

Types of ecosystem value proposition

  • Single-need: one joint offer for one customer need, such as charging for electric cars. It reaches the market sooner.
  • Multi-need: a shared technical core that partners can build many future uses on. It takes longer to launch, but persuades partners better when demand is uncertain.

Key factors

  • Essential partners first. Some contributions the offer can’t exist without, and others only improve it. If an essential partner fails, the whole offer fails.
  • A reason for every partner. Each required partner must gain enough to commit its time and money.
  • Market uncertainty. When demand is hard to predict, an offer built from loosely linked parts attracts partners better than one fixed product.
  • Drift after commitment. Once partners have invested heavily, the offer tends to shift towards their interests, which can weaken it for customers.

Examples

Michelin. In the late 1990s Michelin launched PAX, a tyre that could keep running after a puncture. It needed garages to buy new equipment to repair it, and many didn’t. Repairs were hard to find, demand stayed weak, and Michelin ended PAX development in 2007.

Ionna. Electric cars sell more easily when drivers trust they can charge them. Seven carmakers, including BMW and General Motors, formed Ionna in 2023 to build 30,000 fast chargers in North America by 2030, and Toyota joined in 2024. Their cars’ appeal depends on a network none could build alone.

Frequently asked questions

How is an ecosystem value proposition different from a value proposition?

A firm’s value proposition is what that one firm promises its customers. An ecosystem value proposition is a promise the partners can keep only together.

Is an ecosystem value proposition the same as an ecosystem business model?

No. The value proposition is the joint offer to customers. The ecosystem business model sits around it and explains how partners create, capture and share the value that offer produces.

Who is responsible for an ecosystem value proposition?

The lead firm usually defines it, but every required partner owns part of the delivery, so responsibility is shared even when one firm takes the credit.

How do you write an ecosystem value proposition?

Describe the end customer, the outcome they get and every contribution it needs, then mark which partner supplies each one. Keep it to what the customer receives, in plain words.

Where does the idea come from?

From strategy research, mainly Ron Adner’s work. His 2017 paper in the Journal of Management defined an ecosystem by the partners that must align for a value proposition to materialise.
