Value Exchange

A value exchange is a transfer of something valuable between two parties in an ecosystem, such as money, data, attention or reputation. Mapping each exchange shows what every party gives, what it gets back and why it takes part.

Types of value exchange

  • Money: payments, fees and revenue shares.
  • Data: information about customers, usage or performance passed from one party to another.
  • Attention: audiences and visibility, often sold to advertisers.
  • Reputation: ratings, reviews and endorsements that build trust.

Key factors

  • Something back for both sides. An exchange lasts only when each party feels it gets fair value in return.
  • Unpriced flows. Data and attention often change hands without a price, so one side can give away more than it realises.
  • How people see the relationship. On sharing platforms, members who see it as a community rather than a market behave more generously.
  • Start small. A new ecosystem works best by making one high-value exchange repeatable before adding more.

Examples

Reddit. For years search engines and AI developers used Reddit’s posts freely. In 2024 Reddit signed data licensing deals with Google, reported at about $60 million a year, and with OpenAI, turning an unpriced flow of data into a paid exchange. The users who write the posts are not paid.

Tesco. Tesco’s Clubcard swaps lower prices for data. Members get Clubcard Prices and points in return for letting Tesco see what they buy, which it uses for its own planning and, through its dunnhumby business, sells as insight to suppliers. One exchange with shoppers feeds a second exchange with brands.

Frequently asked questions

What is the difference between value exchange and value capture?

A value exchange is a single transfer between two parties. Value capture is the share of total value one party keeps across all its exchanges.

Is a value exchange the same as a transaction?

Not always. A transaction usually means a priced sale. Value exchanges also include unpriced flows, such as data given in return for a free service or reviews written for nothing.

How do you map value exchanges?

List the parties, then draw an arrow for each thing that passes between them, labelled by type: money, data, attention or trust. Gaps and one-way arrows show where a party may stop taking part.

Can a value exchange destroy value?

Yes. If one side takes more than it gives, or misuses what it receives, the other side loses out and may leave, which damages the whole ecosystem.
